Growth plan for Red Clay Hot Sauce, 1 Oct 2026
Red Clay: hold $10.56
Red Clay already has six personal code pages and a store line that reads "Free Shipping on Orders $75+". The plan puts paid spend behind creators who cook with Hot Honey and Original Hot Sauce, tests $24,000 over six weeks, and protects one number: a $10.56 target CAC.

01 The number
Hold $10.56 CAC while Hot Honey and Original Hot Sauce scale
The number to protect is a $10.56 target CAC. It sits at 0.6 of a $17.60 ceiling built from a $22 average order, 40% margin and one repeat order. Red Clay sells Original Hot Sauce at $10.00 and Hot Honey at $14.00, so the ceiling only holds if first carts reach past one bottle.
Protect
Target CAC: $10.56 on a first purchase
Ceiling = average order × margin × (1 + repeat orders): $22 × 40% × (1 + 1) = $17.60. Guard line = 0.6 × $17.60 = $10.56. Across the ranges: $4.20 to $64.80.
Three moves
- Lead with bundles near the $22 average order: Original and Carolina Hot Sauce, the Carolina Duo, Hot Honey (2-pack).
- Kill any concept whose CAC runs above $17.60 after its $250 test, whatever its views or comments.
- Push the repeat order: every Hot Honey buyer gets a recipe follow-up, because the ceiling counts on a second order.

02 Variety
Each ad carries a dish: oysters, fried chicken, wings, margaritas
Each Red Clay concept has to carry one dish, one product and one offer: Hot Honey on fried chicken, Barrel-Aged Salted Bourbon Honey on a cheese board, Spicy Margarita Salt on a rim. The brand line "built to enhance a dish, not mask it" is the brief: show the dish first, the bottle second.
| Reason to buy | Proof you already have | Ads (proposed) |
|---|---|---|
| Small batches, made by a chef | made in small batches in the Carolinas by a chef | 8 |
| Pure wildflower honey plus habanero | We infuse our 100% pure USA wildflower honey with habanero, resulting in a delicious honey with heat. | 3 |
| Chili crisp is the #1 seller | Southern Chili Crisp — our #1 seller. Crunchy, savory, made for eggs, noodles, everything. | 2 |
| Reviewed gift box | BASED ON THE 19 REVIEWS OF THE WHOLE SHEBANG | 2 |
| A chef's pick for your kitchen | I want you to have Red Clay in your culinary arsenal. | 1 |
| Picked from a fridge full of sauces | With dozens of hot sauces in my fridge, I’ve been reaching for this sweet and spicy delight. | 1 |
| Free shipping on bigger orders | Free Shipping on Orders $75+ | 1 |
| Total | The ad concepts tab | 18 |

Each row is a reason to buy that the brand already has proof for. The count is how many of the ads carry it: a reason with a single ad is a bet, not a pattern, and the next batch of concepts moves toward the reasons that win.
03 Disturbances
Seven risks, from holiday cut-offs to zero reviews on gift sets
| Disturbance | Likelihood | Impact | Owner | Gate (proposed) |
|---|---|---|---|---|
| Gift ads hit holiday cut-offs: delivery by December 24 needs orders by 12/10 | Med | High | Both | No gift ad promises December 24 delivery after 12/10; checked daily |
| Some orders ship in 5-7 business days, which can sour first-order buyers | Med | Med | Your team | Share of orders shipped in 2-3 business days reported weekly; scaling pauses if it slips |
| Red Clay Classics and both À la Carte packs show zero reviews to cold traffic | High | Med | Your team | Red Clay Classics shows a first review before it gets ad spend |
| Six personal codes overlap with paid ads and one buyer gets counted twice | High | Med | Me | Every code order matched to its source in the weekly report before budget moves |
| Real average order lands under $22, so the $17.60 ceiling drops | Med | High | Me | Week one average order measured; ceiling redrawn if it misses $22 |
| Creators improvise claims about Hot Honey instead of using the brand's own wording | Med | High | Both | Every creator video checked against the claims sheet before it runs as an ad |
| Customer service runs Monday through Friday, so weekend ad spikes wait for answers | Low | Low | Your team | Weekend mail to hotstuff@redclayhotsauce.com answered by Monday close |
Scores are my read from outside the company, re-scored in week one with your data. Each risk has one owner and one gate that can be checked with a number, so nobody has to argue about whether it happened.
04 The ceiling
$17.60 ceiling: a $22 order, 40% margin, one repeat
| Line | Value | Status |
|---|---|---|
| Average order | $22 (range $8.00–$48.00) | Assumption Range from the site product prices (Published); the midpoint is a guess |
| Gross margin | 40% (range 35–45%) | Assumption Replace in week one |
| Repeat orders after the first | 1 (range 0.5–2) | Assumption Replace with cohort data in week one |
| Margin per customer, all orders | $17.60 | Calculated Average order × margin × (1 + repeat orders) |
| Guard line for CAC | $10.56 | Calculated 0.6 × the margin per customer |
The math, with the assumed lines
Ceiling = average order × margin × (1 + repeat orders): $22 × 40% × (1 + 1) = $17.60. Guard line = 0.6 × $17.60 = $10.56. Across the ranges: $4.20 to $64.80.
Range across the assumptions: $4 to $65.
The $17.60 ceiling mixes facts and guesses: Red Clay's prices are published; the $22 average order, 40% margin and one repeat order are my guesses. Week one replaces them with real carts.
The ceiling is a range, not one number: the most a new customer can cost before shipping and packaging, which I do not have. Replace the guessed lines with yours and every figure below recalculates.
05 Test ramp
$24,000 over six weeks to find Red Clay's first winners
| Week | New ads × budget / ad (proposed) | Weekly test spend | Cumulative | Creators posting | CAC target (proposed) |
|---|---|---|---|---|---|
| 1 | 12 × $250 | $3,000 | $3,000 | 0 | $11 |
| 2 | 12 × $250 | $3,000 | $6,000 | 2 | $11 |
| 3 | 12–20 × $250 | $4,000 | $10,000 | 4 | $11 |
| 4 | 12–20 × $250 | $4,000 | $14,000 | 6 | $11 |
| 5 | 20 × $250 | $5,000 | $19,000 | 8 | $11 |
| 6 | 20 × $250 | $5,000 | $24,000 | 10 | $11 |
Week 1 and week 2 run 12 ads at $250 each, $3,000 a week, on Hot Honey, Original Hot Sauce and the gift sets. Weeks 3 and 4 widen to 12–20 ads as creators land; weeks 5 and 6 run 20 ads, $5,000 a week. Total $24,000 of tests, losers killed early.
The math. Week 1: 12 × $250 = $3,000; Week 2: 12 × $250 = $3,000; Week 3: 16 × $250 = $4,000; Week 4: 16 × $250 = $4,000; Week 5: 20 × $250 = $5,000; Week 6: 20 × $250 = $5,000. Total $24,000 (96 ads × $250). A range such as 12–20 counts as its midpoint.
Weeks one and two test what the brand already has, rewritten per reason to buy. From week three, creator videos enter paid only after they beat their own account median. A range of new ads counts as its midpoint in the spend column.
06 Volume
80 concepts across sauces, honeys and salts find 8 winners
More Red Clay concepts means more chances at a winner. 20 concepts across sauces, honeys and salts find 2 winners and $18,000 added a month; 80 find 8 and $72,000. Hit rate and spend per winner are guesses, checked in week one.
| Concepts tested / month | Hit rate (assumed) | New winners / month | Spend each winner holds (assumed) | Added spend at target CAC |
|---|---|---|---|---|
| 20 | 10% | 2 | $300 / day | $18,000 / month |
| 40 | 10% | 4 | $300 / day | $36,000 / month |
| 60 | 10% | 6 | $300 / day | $54,000 / month |
| 80 | 10% | 8 | $300 / day | $72,000 / month |
The math. 20 concepts × 10% = 2 winners × $300 × 30 days = $18,000 a month; 40 concepts × 10% = 4 winners × $300 × 30 days = $36,000 a month; 60 concepts × 10% = 6 winners × $300 × 30 days = $54,000 a month; 80 concepts × 10% = 8 winners × $300 × 30 days = $72,000 a month.
The hit rate and the spend each winner holds are placeholders. The first thirty days of tests replace them with real numbers, and the table is recalculated the same day.
07 Allocation
$100,000 across Meta, creators, landing pages and seeding
- Meta tests and scale: Hot Honey, Original, gift sets
- $55,000
- 55%
- Creators cooking Red Clay on wings, oysters, cocktails
- $25,000
- 25%
- Landing pages per creator code and per gift set
- $12,000
- 12%
- Product seeding: Hot Honey and Original Hot Sauce
- $8,000
- 8%
Of the $100,000, nothing moves past Meta tests until a Red Clay concept holds $10.56 CAC; creators and pages scale with the winners.
The math. 55% × $100,000 = $55,000; 25% × $100,000 = $25,000; 12% × $100,000 = $12,000; 8% × $100,000 = $8,000. Sum 100% = $100,000.
This split is a proposal. It moves toward scaling as winners prove out, and toward testing when fatigue shows.
08 Channels
Meta first, then code pages like MOLLY20 and LIZ20
| Channel | Open when (proposed) | Why wait |
|---|---|---|
| Meta | Week 1, with 12 ads at $250 each | Widest reach for dish-first Hot Honey and Original Hot Sauce video at a $10.56 target |
| Creator code pages | Week 2, as the first creators go live | Pages like MOLLY20 already pair a creator with a first-order offer; each new creator gets one |
| TikTok | Once three Meta winners hold under $17.60 CAC | Creator cuts of wings made with Red Clay Original reuse there with no new shoot |
| Google Search | After the $24,000 test ramp, with winners known | Catches hot honey and chili crisp gift searches on the Southern Chili Crisp and Hot Honey pages |
| Team and client gifting | When gift-set ad orders start reaching the $250 tier | HOLIDAY30 already offers 30% off holiday gift boxes on spends of $250 or more |
A channel opens when its condition is true, not when the calendar says so. Until then the budget stays where the CAC is earned.
09 Payback
At $20 CAC a Red Clay buyer never pays back, so spend stops
Payback is the real limit for Red Clay. At a $5 CAC the first order pays back with $12.60 left; at $10 it takes the repeat orders and leaves $7.60. At $20 or $25 it never pays back, so spend stops. That's why a $10.00 Original Hot Sauce buyer needs a second order.
Cumulative margin per customer, order by order, before CAC: $8.80, $17.60.
| CAC (scenario) | First-order margin | Year-one margin | Left after CAC | Payback |
|---|---|---|---|---|
| $5 | $8.80 | $17.60 | $12.60 | First order |
| $10 | $8.80 | $17.60 | $7.60 | After repeat orders |
| $20 | $8.80 | $17.60 | −$2.40 | Never: stop |
| $25 | $8.80 | $17.60 | −$7.40 | Never: stop |
The math. CAC $5: $17.60 − $5 = $12.60 left; pays back: First order; CAC $10: $17.60 − $10 = $7.60 left; pays back: After repeat orders; CAC $20: $17.60 − $20 = −$2.40 left; pays back: Never: stop; CAC $25: $17.60 − $25 = −$7.40 left; pays back: Never: stop.
Read each row left to right: the margin of the first purchase, the margin over the whole horizon, what is left after CAC, and the purchase on which the CAC is earned back. A scenario that never pays back is a stop, not a test.
10 Scope
What I run for Red Clay, and what stays with your team
Covers
- Meta ads for Hot Honey, Original Hot Sauce, the chili crisps and the gift sets
- Creator recruiting, briefs and the hook library behind each code page
- Landing pages per creator and per gift set, The Whole Shebang first
- Daily CAC, weekly learnings and cohort payback by code, MOLLY20 included
Doesn’t
- Small-batch production capacity in the Carolinas
- Shipping, fulfilment and the holiday cut-off dates
- Event tracking build: I spec it, your team ships it
- Customer service at hotstuff@redclayhotsauce.com
What this plan covers is what I can change inside the ad account and the creator program. Everything outside it is named on the right so nobody assumes it is handled.
Gates, written before spend, so stopping isn’t a negotiation.
| Day | Keep going if (proposed) | Stop or change if |
|---|---|---|
| Day 14 | Two or more Red Clay concepts at or under $10.56 CAC within the $6,000 of week 1 and 2 tests | No Red Clay concept under $17.60 CAC after $6,000 of tests |
| Day 30 | Blended CAC at or under $10.56 with 8 creators live and Red Clay's real average order measured | Blended CAC above $17.60 across the month, or average order under $22 |
| Day 60 | 10 creators live and winners scaling into the $100,000 budget at or under $10.56 CAC | Hot Honey and sauce cohorts show no repeat order, so the $17.60 ceiling breaks |
| Day 90 | Red Clay cohorts paying back after repeat orders at a CAC of $10 or less, read from the cohort report | CAC at $20 or more: payback never comes, so spend stops |
Each gate is checked on its day with the numbers in the daily and weekly reports. If the stop condition is true, the spend stops and nothing renews until we talk.
What exists, what’s missing, and the order that’s forced.
| Piece | Exists today | Missing | Forced order |
|---|---|---|---|
| claims sheet | Brand lines: small batches in the Carolinas by a chef | One page of approved lines creators can quote | 1st |
| creative | Wings recipe with "1/2 cup Red Clay Original" on the site | Dish-first video hooks: oysters, fried chicken, wings | Week 1 |
| creators | Six personal code pages, MOLLY20 to MEGAN15 | A brief, a pay offer and a code per new creator | 2nd |
| landing pages | The Whole Shebang page with 19 reviews | One page per creator and per gift set, offer on top | 2nd |
| reporting | Codes like CARO15 and LIZ20 tied to first orders | Code-to-ad matching and a daily CAC view | Week 1 |
The order is forced on purpose: creative and creators come first because they are what moves CAC, and everything else waits for that data.
The experiments, in the order they run.
| Week | Experiment | Hypothesis | What it moves |
|---|---|---|---|
| 1 | Hot Honey on fried chicken vs Hot Honey on oysters | The fried chicken dish wins the cheaper first order | Fund the winner, kill the other by week 2 |
| 1 | Original Hot Sauce on wings: recipe cut vs plain pour | The wings recipe from the site holds attention longer | Recipe cut becomes the default hook if its CAC is lower |
| 2 | Creator code page vs product page as the landing | A MOLLY20-style page with an offer converts cold traffic better | Build a page per creator if it wins |
| 3 | Original and Carolina Hot Sauce bundle vs single bottle | The $22.00 two-bottle offer pulls average order toward $22 | Shift spend to bundles if CAC holds under $10.56 |
| 4 | Spicy Margarita Drink Set with home bartender creators | Bartenders reach buyers the cooks don't | Add the bartender persona if one concept beats $17.60 |
| 5 | "Free Shipping on Orders $75+" in the ad vs no shipping line | Naming the threshold lifts gift-set cart size | Keep the line in every gift-set ad if it wins |
What I’d ask for in week one.
Ad account access
Access to Meta so the first 12 ads launch under Red Clay's own page.
Code orders
Orders placed with MOLLY20, CARO15, CORTNEY15, GRACE15, LIZ20 and MEGAN15, so I see what code buyers pick.
Product for creators
Hot Honey, Original Hot Sauce and Spicy Margarita Salt for the first two creators.
Claims sign-off
Approval of the claims sheet built from your own lines before any creator films.
Shipping windows
Confirmation of the 2-3 business day ship time and the 12/10 cut-off before gift ads mention dates.
Margin
Your real margin on Hot Honey and the gift sets, so the $17.60 ceiling stops being my guess.

Month one is where it starts.
Week one: I write the claims sheet from Red Clay's own lines, brief the first creators on Hot Honey over fried chicken and Original Hot Sauce on wings, launch 12 ads at $250 each on Meta, and send you the first daily CAC against the $10.56 target. By Friday you know which hook gets funded.
